
When the Loading Plan Is Drawn Before the Carton Is Final
How a furniture stow plan built on provisional carton dimensions loses whole rows at stuffing, and the sequence that prevents it before booking.

The situation
A container loading plan is arithmetic performed on numbers supplied before the product is finished. Freight per unit is quoted from a plan built on drawing-office carton sizes, and the factory then changes board grade, adds a corner protector or rounds a dimension up during sampling. None of that is unusual and none of it is reported as a shipping matter. Nothing appears wrong until the container is being stuffed and the last row will not go in.
On North American lanes the consequence is immediate and arithmetical. The plan says three hundred and twenty cartons to a 40ft high cube, the floor takes two hundred and ninety-six, and the balance either follows as an LCL tail or waits for the next sailing. The freight per unit the buyer was quoted no longer holds, the first cost calculation behind the retail price is wrong, and a delivery window agreed against that plan begins to move.
What made it difficult
- Carton dimensions on a drawing are nominal, while board thickness, flap overlap and the bulge a filled carton develops add tens of millimetres to the real loading dimension.
- The loading plan is normally issued at booking, weeks before any production carton exists to be measured.
- Furniture cartons are large and light, so one lost row costs more cubic capacity than the same error would on dense cargo.
- North American receivers that require palletised freight impose a second fit calculation, and that calculation changes every time the carton does.
How it is approached
The plan is treated as provisional until the master carton specification is frozen in writing. Freezing it means external dimensions with stated tolerances, board grade, gross weight, and an explicit note of whether the figures are internal or external, a distinction that accounts for a large share of stow errors on its own. Until that document exists, the booking is held against a range of outcomes rather than a single carton count, and the quotation says so.
Verification is then done against cartons rather than drawings. Three or four packed samples measured across the width, at the flaps and at mid-height give the real loading dimension, including the bulge that only appears once the carton is filled. Those measured figures replace the nominal ones and the stow is recalculated with ten to fifteen millimetres of working clearance built into each stack, so the final row can be placed by hand instead of forced.
Where the recalculation loses capacity, the decision is taken before equipment is booked rather than on the loading dock. The options are a carton change where tooling lead time and minimum order quantity allow it, a different equipment type when the loss sits on one axis only, a revised carton count per container with the freight per unit restated honestly, or a planned split across two sailings with the receiver told in advance.
The finished plan is then issued as an instruction rather than an estimate. A stow diagram showing tier count, row orientation, which items travel in which container and where dunnage and void fill go converts the arithmetic into something a loading crew can follow. Photographs of the first container stuffed against that diagram confirm it works, and any deviation is reported while the container is still open rather than discovered at destination.

More than the percentage change suggests, because capacity moves in whole rows rather than smoothly. The internal width of a 40ft high cube is roughly 2.35 metres, so a carton growing from 780 to 800 millimetres drops the row from three across to two and surrenders about a third of the width for the full length of the container. Twenty millimetres of board can cost a third of the load.
Twice. An indicative plan at quotation stage gives the buyer a budget figure and should be labelled as indicative. A binding plan follows once the carton specification is frozen and packed samples have been measured, and that is the version used to confirm the carton count per container, the freight per unit and the stuffing instruction issued to the loading crew.
Four, in ascending cost. Restate the carton count and the freight per unit before the booking is confirmed. Change the carton where tooling lead time permits. Move to equipment whose dimensions suit the carton better. Or plan the balance onto the next sailing, or as an LCL consignment, and tell the receiver before the shortfall appears on their goods-in report.
