The situation

A shipper supplying several Southeast Asian markets from south China quickly finds that only the largest destination ports carry direct services. Secondary ports are served by feeder vessels out of a hub, most commonly Singapore and sometimes Port Klang or Tanjung Pelepas. Direct sailings to those smaller ports do exist, but they run at low frequency, and waiting a week or more for a direct departure is often slower in practice than transhipping on a service leaving in two days.

Transhipment is often presented to buyers as a risk to be avoided. In practice it is a routine scheduled operation and the backbone of regional distribution. The variables that matter are the connection window at the hub, whether a single bill of lading covers both legs, and what happens when a connection is missed. A quotation stating only the main-leg transit tells the buyer very little about when the goods will actually arrive.

How it is approached

The quotation should describe the connection, not just the sailing. That means the main-leg transit to the hub, the planned connection window, the feeder transit to the final port, and the date of the following feeder as the downside case. A buyer given those four figures can plan a realistic arrival window and judge whether the routing suits their order cycle. A buyer given a single number cannot do either.

Routings should then be selected on frequency rather than headline speed. A slightly slower main leg connecting to a twice-weekly feeder will usually beat a faster service connecting to a weekly one. Where a shipper supplies several markets in the region, consolidating volume into the hub and splitting it there can reduce both the freight cost and the number of separate bookings that have to be managed each month.

Documentation has to be built for the final port rather than for the hub. The through bill of lading should name the final destination, consignee and notify details must match the parties who will present at destination, and the goods description and HS classification must be consistent across invoice, packing list and bill. Several markets in the region require import licences or pre-shipment documentation for particular commodity groups, and those are examined on final arrival.

The missed connection should be planned for before it happens. That means agreeing who monitors the connection, who notifies the consignee, what the storage position is at the hub, and whether the box can be rolled onto an alternative feeder or routed through a different hub. For a shipper working to a fixed promotion or production date, the fallback is usually to move a critical subset by air and let the balance follow on the water.
